What is a Heijunka Box?
A heijunka box is a slotted physical box that holds kanban cards in a sequenced pattern matching a leveled production schedule. Each column represents a time interval, each row represents a product or part type, and the cards in the slots tell the pacemaker process exactly what to make next. The heijunka box is the most common shop-floor mechanism for executing heijunka, the lean practice of leveling production.
A heijunka box is a small, often handmade piece of shop furniture that does something a software scheduler usually cannot do as effectively: it makes the leveled production schedule visible, tactile, and unmissable. The box itself is wood, plastic, or sheet metal with slots. The kanban cards inside the slots are the same cards used in the rest of the shop. What makes the box useful is the sequencing logic encoded by where each card is placed.

How a heijunka box works
A heijunka box has two axes. The horizontal axis is time, divided into intervals called pitch intervals. A pitch is calculated as takt time multiplied by the pack-out quantity, the bundle of finished product that moves between stages together. A typical pitch in a small shop is 30 minutes to one hour. The horizontal axis usually covers one shift, with eight to sixteen columns depending on the pitch length.
The vertical axis is product. Each row represents a different product type, part family, or SKU running through the pacemaker process. The box might have three to ten rows depending on the product mix. More than that and the box becomes hard to read.
At the start of each shift, a planner or scheduler loads kanban cards into the slots according to a leveled sequence. The leveling rule is to spread each product as evenly as possible across the shift, mixed with the others, rather than running one product as a long batch and then switching. Instead of two hours of product A followed by two hours of product B, the box sequences A, B, A, B, A, B in alternating pitch intervals. The mix is what makes it heijunka.
At the start of each interval, the line lead or a mizusumashi runner pulls the cards from that interval's column and delivers them to the pacemaker process. The work runs in that sequence. The next interval's cards are visible in the next column, so the team can see what is coming and prepare. The box is checked at each interval boundary, which gives the line a built-in pacing cadence that is independent of any clock.
The discipline that makes the heijunka box work is that nothing gets overridden. If a card is in the 9 to 10 AM slot, that work runs in that interval. If demand changes mid-shift, the box gets updated at the next shift boundary, not in real time. Real-time overrides destroy the leveling and turn the box back into reactive scheduling.
Where a heijunka box fits on the shop floor
Imagine a 30-person small-batch food production operation running five flavors of a single product line. Before heijunka, the shop ran each flavor in long batches: flavor A all of Monday, flavor B all of Tuesday, and so on. The result was big inventory swings at the warehouse and a cleaning cycle between flavors that ate two hours of production each day.
The shop installs a heijunka box near the mixing line. Five rows for the five flavors, eight columns for hourly pitch intervals across a 10-hour shift. A scheduler levels the demand: instead of Monday's eight hours of flavor A, the box runs A, B, C, D, E, A, B, C across the day, with the right ratio to match weekly demand. The cleaning cycles become more frequent but shorter, because the changeover team has been working on faster cleaning protocols.
Within two months, finished-goods inventory at the warehouse drops by a third. The cleaning teams have streamlined the changeover from 30 minutes to under 12. The line runs at a steady pace instead of feast-and-famine. The box on the wall is the visible schedule, updated once a day, holding the cards that drive the line.
Common mistakes with a heijunka box
- Sizing pitch intervals too large. Day-long columns are barely better than a daily schedule. The leveling needs short pitches to actually level.
- Trying to level genuinely unstable demand. Heijunka works for repetitive, predictable demand. Forcing lumpy demand into a leveled box produces fiction.
- Overriding the box in real time. The discipline is that the box is the schedule. Real-time overrides break the leveling.
- Hanging the box without using it. A box on the wall that nobody pulls cards from is decoration.
- Failing to update for mix changes. When demand shifts, the box has to be reloaded. A stale box runs the wrong product.
